Start with household demand, not product type
Sizing is about simultaneous demand: how much hot water gets used at the same time on your busiest morning. Two people with one bathroom and a family of five with three bathrooms and a soaking tub are different problems, and the same unit cannot be right for both.
- Count bathrooms and how many are used at once
- Note high-demand fixtures: soaking tubs, multi-head showers, large washers
- Think about your peak hour, not your daily total
Your fuel and venting narrow the field fast
What is already at the unit — gas line, flue, electrical service, condensate drain — often eliminates half the options before preference enters the picture. Switching fuel is possible but it is a bigger project than swapping a tank.
- Existing gas and a usable flue: conventional or high-efficiency gas tank, or gas tankless with venting changes
- Electric only: electric tank or hybrid heat pump, subject to space and panel capacity
- No condensate drain nearby: rules out some high-efficiency options unless a pump is added
Conventional tank: the default for a reason
A tank is the lowest upfront cost, the simplest replacement and the easiest to service. It uses floor space and holds a finite amount of hot water, but for most homes with adequate sizing, it does the job for a decade with routine maintenance.
- Best fit: like-for-like replacement, tight budget, adequate current performance
- Trade-off: recovery time and a finite tank you can run out of
Tankless: continuous hot water, bigger install
Tankless heats on demand, so it does not run out and it frees floor space. It also usually requires venting changes, a larger gas supply and, for hard water, descaling maintenance. The install is a real project, which is why it makes most sense during a renovation or when the old location was always a problem.
- Best fit: high or unpredictable demand, space constraints, planned renovation
- Trade-off: higher upfront cost, venting and gas sizing, descaling maintenance
Hybrid heat pump: efficient where the space allows
A hybrid heat pump water heater pulls heat from surrounding air, which makes it very efficient — and means it needs adequate air volume and does not belong in a small sealed closet. It also cools and dehumidifies the space around it, which is a benefit in a basement and a nuisance in a conditioned utility room.
- Best fit: electric homes with a basement or garage and enough air volume
- Trade-off: space requirements, condensate drainage, some operating noise
Budget honestly: the number that matters is installed
Equipment price is not the decision. Installed cost includes labor, venting, code-required updates, expansion tanks, permits and disposal of the old unit. Compare installed to installed, and factor rebates only when you have confirmed you qualify.
